At some point in the last fifteen years, the entire advisory apparatus around senior people converged on a single answer, and the answer was calm. Meditate. Breathe. Lower the heart rate. Down-regulate. The implicit model of the ideal decision-maker became a kind of executive monk: serene, unhurried, heart rate of a sleeping monastery. An industry of apps, retreats and corporate mindfulness programmes now exists to move you toward this one state, on the unexamined assumption that it is the state from which everything important should be done.
The assumption is wrong, and sport has known it was wrong for half a century.
Performance sits on an arousal curve, not an arousal switch. Too much activation and you get the failures everyone knows: tunnel vision, rushed reads, the panicked reach for the first available exit. But too little activation fails too, and more insidiously: the flat negotiator who misses the tell, the under-aroused board chair who lets the weak assumption slide because nothing in his system flagged it as mattering. Vigilance, speed of processing, even the gut signal from the previous essay: all of them run on activation. A nervous system idling at monastery levels is not wise. It is offline. The sleepy make bad calls too; they just make them more peacefully.
Watch how athletes actually manage state and you'll notice something the mindfulness industry never mentions: they spend as much time getting up as getting down. The sprinter in the tunnel is deliberately building arousal: slapping, breathing hard, driving the system toward the top of its range. The snooker player is doing the opposite. Neither is right in general, because there is no right in general: the state is chosen to fit the task. And the same athlete moves between states within a single event: the striker who needs looseness for eighty-nine minutes and a controlled spike of aggression for the penalty. Elite performance isn't a state. It's the ability to produce states on demand.
Now apply the same lens to your actual job, and notice that "decision-making" is not one task. The overnight read of a diligence pack wants cold, low-arousal deliberation, the state the meditation people sell, and for once correctly. The final call in a negotiation, made across a table from someone probing you for softness, wants something else entirely: conviction, speed, a controlled edge. Delivering a restructure to a room that will take its emotional cue from you is a third state again. These are physiologically different events, and treating them with one universal setting (be calm) is like a golfer playing every shot with the putter because someone told him the putter was the best club.
So the target was never calm. The target is range: a system that can rise when the task demands rise, settle when it demands settle, and, in the part that separates the managed instrument from the merely rested one, recover quickly between states, so that the 9am confrontation doesn't bleed into the 11am judgement. This is, incidentally, what the better physiological measures are actually measuring. The reason heart rate variability matters is not that high numbers mean you're relaxed; it's that a variable system is a responsive one: an engine that can swing through its range and return, rather than one stuck at either idle or redline. Founders chasing a "calm score" have mistaken the speedometer for the destination.
There's a cost to the calm doctrine beyond the missed states, and it connects to the instrument you read about in the last essay. A system trained to perpetually down-regulate, to treat every rise in activation as a problem to be breathed away, eventually starts muffling its own signals. The tightening that was two decades of pattern recognition trying to reach you gets processed as stress and dissolved before it's read. Serenity, industrially applied, can make you harder to reach. The point was never to silence the instrument. It was to be able to hear it, and to answer it with the right state for what it's telling you.
None of this is an argument against the breathing exercises; down-regulation is a genuinely useful gear, and most founders' systems do spend too much time stuck high. It's an argument about what it is: one gear. The task is not descending permanently into calm. It's owning the whole gearbox: measured, mapped, and shiftable on the day it counts.
Calm is one gear. You're being sold it as the whole car.
